Pharma commercial teams were flying blind — five data sources, zero unified visibility, no way to act fast.

UX Challenge
Why This Was Hard to Design

The real challenge wasn't the data — it was the people. HCP and DTC teams had completely different mental models of what "performance" meant. Designing a single dashboard that served both without alienating either required deep alignment work before a single wireframe was drawn.

"If a campaign director has 90 seconds in a boardroom, what is the one number they need to see — and what path do they take from there?"

HCP & DTC worked in total silos

Completely separate reporting cadences made cross-channel comparison impossible without painful manual data merging each week.

Reports were backward-looking

Weekly static reports arrived 3–5 days late. Decisions were being made on outdated data, causing consistently missed campaign windows.

No drill-down capability existed

Managers saw headline numbers but had no path to identify which partner, vendor, or campaign was driving underperformance.

Key Design Decisions

Critical Pivots

  • Split combined view into separate HCP / DTC dashboards after research revealed siloed team mental models
  • Drill-down hierarchy: Executive Summary → HCP / DTC → Performance Overview → Drivers → Deep Dive
  • PBI layout constraints applied from wireframe stage, eliminating developer rework
  • Light, clinical UI theme: white backgrounds, clean typography, clinical-red (#E8192C) as primary signal colour
  • HCP coded blue, DTC coded red, with distinct visual identities throughout the suite

Why We Did What We Did
  • Unified hierarchy, not tabs — We deliberately avoided a tab-per-channel model. Tabs would have reinforced the HCP/DTC silo mindset we were trying to break. A unified view with filter toggles forces users to think in terms of the full campaign, not just their channel.
  • Drill-down as the primary navigation model — Research showed that managers needed to go from "something is wrong" to "which vendor caused it" in under 3 clicks. Every screen level was designed around that path.
  • PBI layout constraints shaped the IA — Power BI has hard limits on canvas real estate. The information architecture was designed within those constraints first, then the visual design followed — not the other way around.

The Brief in One Line

A multi-million pound transformation programme was being governed by spreadsheets. The C-suite had no real-time view of anything.

UX Challenge
Why This Was Hard to Design

The users were C-suite executives — people with almost zero tolerance for learning curves and absolute zero tolerance for ambiguity. Every interaction had to be immediately obvious. There was no room for onboarding flows or tooltips that explain what a chart means.

The Key UX Question We Kept Asking

"If the CTO opens this dashboard mid-board meeting, can they answer 'which initiatives are at risk and why' in under 3 minutes — without any prior training?"

Why Each Choice Was Made

Why We Did What We Did
  • Value-first, not alphabetical — The default view surfaces the top 10 projects by value/cost, not by name or date. The mental model of the CTO is always "what matters most right now" — not "give me a full list." We designed the entry point around that.
  • Co-defining risk thresholds with finance — The 3-tier risk language wasn't a design decision — it was a cross-stakeholder alignment exercise. We workshopped the thresholds with the finance team so the dashboard didn't just visualise risk, it became the shared language everyone used to discuss it.
  • Dark luxury aesthetic was a function, not a style choice — Boardroom presentations run on large-format displays in dim rooms. A light UI would have caused glare and washed out data. The dark theme was a considered decision based on the physical environment.
  • Bubble size = project count, not value — An early version used bubble size to represent financial value. In testing, executives kept misreading bubble area as relative importance. Switching to project count eliminated that confusion entirely.

Every market was doing SKU planning in their own Excel — no consistency, no automation, no way to compare results globally.

UX Challenge
Why This Was Hard to Design

The users were analysts who had built years of personal workflows in Excel. The product had to feel faster and more powerful than what they already knew — or they'd simply go back to their spreadsheets. The biggest UX risk wasn't poor usability. It was building something technically correct that people refused to adopt.

"Does this feel like it was designed for the analyst sitting at this screen for 6 hours a day, or does it feel like it was designed by someone who's never done SKU planning?"

  • Consistency as a feature — same interface logic across all global markets
  • Trust through transparency — always show why a SKU is ranked where it is
  • Progressive complexity — constraints optional, not mandatory, for new users
Why We Did What We Did
  • Single integrated workspace, no wizard — Early explorations used a step-by-step wizard: define constraints → run prioritisation → review outputs. Users hated it. They needed to see the constraint editor and the SKU list simultaneously because changing a constraint and immediately seeing what flips in the ranking is the entire job. Collapsing that into a single view was the breakthrough.
  • Persistent classification sidebar — Analysts needed to know why a SKU ranked where it did, not just where it ranked. The sidebar showing performance signals was designed to never disappear — it anchors every decision in evidence, which also builds trust in the output.
  • Consistency as the real product — The most important design decision was standardising the export format. On the surface that sounds like a technical detail. But for global planning teams, the ability to compare a market in Brazil with one in Germany on the same template was the actual value delivered. The UI was the tool. The standardised output was the product.

Data-First Product Thinking

Every project starts by understanding the data model — what signals exist, what's the grain, what the data can and can't say. Beautiful dashboards that surface the wrong answers are worse than no dashboard at all.

Designing for Decisions, Not Views

A dashboard that shows data isn't the goal. The goal is a decision made with confidence. Every layout choice is evaluated against: does this make the right action obvious?

Clear Information Hierarchy

I design strict hierarchies — what lives above the fold, what is a drill-down, what is an exception alert. Senior stakeholders should never scroll to find the signal.
